A change that will affect people who are not in the room when it is made.
Map the people affected by this decision. For each stakeholder or group: - What they want, in their own terms rather than as I would characterise it - What they lose, including things they value that I might not think of as losses - How much power they have to block, slow, or quietly ignore this - What they need to hear, and from whom, for this to go well Then: 1. Who has been left out of my list? Look for people downstream of the change who never get consulted. 2. Where is the genuine conflict of interest, as opposed to a misunderstanding that better communication would fix? 3. Who should I talk to first, and what should I ask them rather than tell them? The decision and who I think is affected:
Stress-testing a plan. Pre-mortems, arguing the other side, and following the consequences past the first order.
